Dairy Price Data Scraping For Fmcg Digital-shelf Analytics
The client
The client's quick-commerce sales were growing fast, but its team had little visibility of what happened on the apps. It asked Actowiz Metrics for "data for the dairy products category: competitor pricing and promo crawlers, platform-level search and traffic trends, and digital shelf: stock availability." A GCC buyer separately asked about an online grocery dataset for "dairy, deli, juice and drinks categories," showing similar needs outside India.
The challenge
Short shelf life. Dairy products sell daily and expire quickly. Stock-outs are frequent, and over-stocking means waste.
Local competitors. In each city the brand competes with national brands, regional cooperatives and private labels, each strong in different areas.
Price sensitivity. Small price differences on milk and curd move shoppers between brands.
Many SKUs and pack sizes. Milk alone came in several fat levels and pack sizes, each with separate stock.
The solution
- Step 1: SKU and competitor map
Actowiz Metrics mapped 85 client SKUs and 420 competitor SKUs across the category, grouped into comparable ...
... sets (for example, "toned milk 500 ml", "paneer 200 g", "curd 400 g cup").
- Step 2: Pincode grid
160 pincodes across eight cities were selected to cover different dark stores and neighbourhood types.
- Step 3: Price and stock collection
Twice a day, at morning and evening peaks, collectors recorded price, MRP, promotion text, stock status and delivery promise for every tracked SKU.
- Step 4: Search rank
Daily, the dashboard captured rank for 60 dairy keywords such as "milk", "paneer", "curd", "dahi", "butter" and "cheese slices".
- Step 5: Alerts
Alerts fired when a client SKU went out of stock in more than 20% of a city's pincodes, or when a competitor cut price by more than 8% on a comparable set.
The biggest finding was that paneer and curd went out of stock by evening in many dark stores, while competitors stayed in stock. Working with its distributors and the platforms, the client moved to a second daily replenishment in high-demand pincodes. Availability improved, and so did search rank, because in-stock products rank higher.
How each team uses the data
Sales team: reviews the evening availability heat map each morning and calls distributors serving the worst pincodes.
Category team: watches competitor promotions and decides whether to respond with platform offers.
E-commerce team: checks share of search for "paneer", "curd" and "milk" and fixes product titles and images where rank is weak.
Supply chain: uses stock-out patterns to plan a second daily replenishment for high-demand dark stores.
Leadership: receives a weekly one-page summary of price position, availability and share of search by city.
Why it worked
Comparable sets made price comparisons fair across brands.
Twice-daily collection captured the evening stock-out pattern that daily checks would miss.
Linking availability and rank showed that fixing stock also improved visibility.
Alerts let the team act within hours.
